How can one make a project close-out meeting interactive, positive and constructive?

If you do not know the role players very well and are aware of internal politics waiting for a platform to play out - in your experience in a similar situation what did you do to not let a project close-out meeting catapult into a 'fight'?

Hello Erika, well the answer to this from my point of view is high level of Knowledge Management where you understand the Political internal obligations and points of view and try to facilitate the meeting/meetings based on your understanding and departmental approach and capacity, my suggestion is to understand each entity operational approach to be able to judge who are the key players and who are the wannabes in our case we had a project running for3 years and i have managed to finalize it with my team recently in3 months simply because the facilitator and Project owner at that time HR was struggling to take a stand and understand the nature of the operational dynamics of each entity, how we did it? simply after3 years we waited until the HOD's left the company so we can carry out the project with out any political agenda, my other recommendation is to meet with each entity alone setting every action item from your side after continues all together meetings so each entity will try to win you, from there dear you can inject your own project management principles and "agenda" to get the job done :)

Handling a meeting for whatever purpose it is should be professinal in any matter. First,  there should be an agenda to be send out to all the participants of the meeting. Since in a meeting, we can't avoid but sometimes there will be debate or argument on certain issues between the  participants, there should be someone who will act as a moderator to avoid clashing of personal views and just be objective in it. The moderator should be knowlegable enough and very good in handling in such tough situation and pressures to make the meeting more productive, ineractive and constructive.

Talk together about what went wrong and also about what went well. Evaluate the complete process. That will not be the first time, I normally do this three or four times during a Project, so this will be the final evaluation

Simple points to remember when you are going to get into such meetings:1) Have an agenda clearly identified. That would help avoid people straying from the core topic2) start by thanking everyone who worked on that project. This way you would make everyone feel that they too are being acknowledged3) talk about the positives of the project. People like to hear the good news first.4) then shift to what could have been done better5) make sure that you identify the roles and processes that need improvement rather than individuals6) you may ask what the key stake holders felt about the project. There might be conflicting thoughts but you need to know to manage the next project better7) success or failure should be a collective responsibility so refrain from pointing fingers8) lastly do not forget to document any process changes that may be required since you would need to update the org process repoaitory
